Key Insight: The Lock-In Trap

Vendor lock-in is one of the most underestimated risks in HR AI procurement. When your employee data, AI models, and workflow integrations are deeply embedded in a single vendor's ecosystem, switching becomes prohibitively expensive and operationally risky. This gives the vendor disproportionate leverage on pricing, terms, and service levels.

Protect yourself by insisting on data portability clauses from day one, using open standards where possible, avoiding proprietary data formats, and maintaining the ability to export all data (including AI-generated insights) in a usable format. The best time to negotiate exit terms is before you sign -- not when you are already dependent on the platform.
